How to Build a Sales Onboarding Programme with AI

The average time for a SaaS AE to reach full productivity — defined as achieving quota at the expected rate — is 4–7 months. For every week of ramp time reduced, the company captures additional revenue from a fully productive rep. For a team of ten AEs ramping simultaneously, the difference between a 4-month ramp and a 6-month ramp is significant enough to materially impact the year's revenue.

AI compresses ramp time in three specific ways: it accelerates knowledge acquisition, it provides immediate objective feedback on deal quality and call performance, and it removes the dependency on manager bandwidth that makes traditional onboarding bottleneck-prone.

The Three Phases of Sales Onboarding

Phase 1: Knowledge acquisition (Weeks 1–3)

The new rep learns the product, the market, the ICP, the methodology, and the competitive landscape. This phase is primarily information transfer — and AI can accelerate it significantly.

Phase 2: Skill development (Weeks 3–8)

The rep begins live selling activities while developing the specific skills required: discovery quality, objection handling, demo delivery, MEDDPICC qualification discipline. This phase requires practice, feedback, and iteration — and AI provides the feedback layer without requiring constant manager presence.

Phase 3: Independent performance (Weeks 8–16)

The rep carries a live pipeline and is expected to progress toward quota. AI monitors deal quality and surfaces coaching opportunities while the manager transitions from daily oversight to weekly coaching sessions.

Phase 1: AI-Accelerated Knowledge Acquisition

Product knowledge

Traditional approach: product training sessions and documentation. AI-enhanced approach: an AI knowledge assistant that can answer any product question in natural language, generate personalised study paths based on what the rep already knows, and quiz the rep on key concepts before certification.

Build a structured knowledge base in Notion (or your documentation system) covering: product features and use cases, ICP definition and firmographic criteria, buyer personas and their specific pain points, sales methodology (MEDDPICC elements and examples), competitive positioning for each primary competitor, and common objections with documented responses.

Call library

The fastest way for a new rep to learn how great discovery sounds is to listen to it. Build a curated library of exemplary calls — best discovery calls, best demo calls, best objection handling moments — tagged and accessible in Brazn's call recording library. New reps listen to 10–15 calls in the first two weeks with a structured listening guide: what MEDDPICC element is being established here, how is the rep handling this objection, what question opened this thread?

Methodology certification

Before a new rep goes live with prospects, they should pass a MEDDPICC certification. The certification covers: definition of each element, examples from your specific product and market, the specific discovery questions that establish each element, and the CRM fields where each element is recorded.

AI can administer this certification through scenario-based questions — presenting a deal scenario and asking the rep to identify which MEDDPICC elements are established and which are missing.

Competitive intelligence

New reps should read the battle card for every primary competitor before their first discovery call. AI-enhanced learning: present the rep with a competitive scenario ("You're on a call and the prospect mentions they're also evaluating Gong — what do you say?") and evaluate their response against the battle card's recommended positioning.

Phase 2: AI-Powered Skill Development

Call recording from day one

Every call a new rep makes should be recorded and analysed from their first week. Brazn's AI provides immediate post-call feedback — talk ratio, question rate, MEDDPICC elements established, qualification gaps missed — before the manager has had a chance to review.

The rep reviews their own call within 24 hours, completing a self-assessment against the call scorecard before the manager review. Self-assessment before manager feedback is a proven development technique — reps who identify their own gaps before being told them are more likely to change the behaviour.

Structured manager debrief cadence

In Phase 2, manager call review should be daily for the first two weeks, then moving to every other day, then weekly. The structure:

Rep self-assesses against MEDDPICC scorecard.

Manager reviews AI-generated call analysis from Brazn.

Discussion focuses on the 1–2 highest-impact coaching points — not a comprehensive critique of every element.

Specific practice drill for the identified gap.

AI enables this cadence to be maintained even when manager bandwidth is limited — because the rep arrives at the debrief with AI analysis already completed, the manager's role is coaching rather than analysis.

Role-play with AI

AI role-play tools allow new reps to practice discovery conversations, objection handling, and demo delivery without the stakes of a live prospect. The AI takes the role of a specific buyer persona — with realistic objections, questions, and pushback — and evaluates the rep's response.

Specifically useful for:

MEDDPICC discovery questions — practising the specific questions that establish Metrics, Economic Buyer engagement, Decision Criteria, etc.

Objection handling — practising responses to the top 10 objections in your market.

Competitive positioning — practising the specific language to use when a competitor is mentioned.

Pipeline quality monitoring

As new reps begin booking meetings and creating opportunities, Brazn monitors the qualification quality of their early pipeline in real time. A rep who is advancing deals to Stage 3 without established Metrics or who is marking deals as Commit without EB engagement is flagged before the behaviour becomes a habit.

Phase 3: Independent Performance with AI Guardrails

Qualification floor enforcement

Brazn enforces qualification minimums as the rep transitions to independent performance — flagging any deal that advances without meeting the stage's exit criteria. The rep receives the flag before the manager sees it in the pipeline review, giving them the opportunity to close the gap before the deal is inspected.

Automated coaching reports

Weekly, Brazn generates a personalised coaching report for each ramping rep: the MEDDPICC elements they're consistently missing, the call patterns that are deviating from team norms, and the deals most at risk in their pipeline. The manager uses this report as the agenda for the weekly coaching session — specific, data-driven, and focused on patterns rather than individual deals.

Peer benchmarking

Ramping reps who can see how their qualification scores, talk ratios, and conversion rates compare to fully ramped peers have a clear development target. Brazn's benchmarking makes this comparison objective — removing the subjectivity from conversations about performance expectations.

The 30-60-90 Day Onboarding Structure

| Milestone | Target by Day 30 | Target by Day 60 | Target by Day 90 |

| --- | --- | --- | --- |

| Product knowledge | MEDDPICC certified, 10 call recordings reviewed | Competitive battlecards reviewed, first 5 discovery calls complete | Full discovery motion running independently |

| Pipeline | First 3 meetings booked | First qualified opportunity at Stage 3+ | Pipeline at 2× monthly quota target |

| Qualification | MEDDPICC elements understood | Averaging 50%+ completeness score | Averaging 65%+ completeness score |

| Call quality | Talk ratio ≤60%, ≥8 discovery questions per call | Matching team median on all Brazn call metrics | Top quartile on discovery quality score |

| Forecast | n/a | First forecast call-down contribution | Independent forecast management |

How Brazn Compresses Ramp Time

Brazn's onboarding impact is concentrated in three areas: the call library provides an accelerated model of great selling; the real-time qualification feedback removes the delay between behaviour and correction; and the automated coaching reports free manager time for coaching rather than analysis. Teams that use Brazn from day one of onboarding consistently see ramp times 4–6 weeks shorter than the team's historical baseline.
